The challenge

Meridian ran three locations, and their shop management system held every repair recommendation a customer had ever declined. Nobody had called any of them back. A customer who postponed brake work in March still needed brake work in July, still owned the car, and the only reason they went elsewhere is that somewhere else reminded them first. The team knew this was money on the table and had assumed acting on it meant hiring someone to make calls.

The approach

  1. Declined recommendations exported and structured

    We pulled declined work from the shop system with the vehicle, the specific recommendation and the date, then classified each by safety urgency. Brakes and tyres are not the same follow-up problem as a cabin filter.

  2. Intervals matched to consequence

    Safety-critical items follow up in weeks. Cosmetic and convenience items follow up in months, often timed to a season. Sending everything on one cadence is exactly what makes reactivation feel like spam.

  3. Messages that name the vehicle and the job

    A reminder referencing the customer actual car and the actual recommendation converts several times better than a generic service promotion, and costs nothing extra to send.

  4. Booking with the quote already attached

    One tap opens a service calendar with the previously quoted work pre-loaded, so the customer is not re-explaining anything and the advisor is not re-quoting.

The outcome

Recovered declined work now runs at more than three times the pre-project baseline and represents a meaningful share of monthly service revenue. Twelve-month service retention rose from 38% to 60%, and review volume increased fivefold once requests were tied to invoice closure.

The work was already sitting in our system. We had just never called anybody back about it. That is an uncomfortable thing to realise and an easy thing to fix.
